AI is the new arms race.

From generative copilots and internal chatbots to full-blown LLM integrations, organizations are moving fast to operationalize AI. For many, the pressure to adopt is intense — competitive threats, innovation cycles, and leadership mandates are accelerating every deployment.

But as AI systems become deeply embedded in business processes, a dangerous trend is emerging.

Cybersecurity is being left behind.


The Problem Isn’t Just Speed — It’s the Lack of Security Mindset

In most companies, AI is being adopted in the classic “build first, secure later” fashion — if at all.

And that mindset carries consequences. Unlike traditional systems, AI introduces a distinct class of risks — many of which fall outside the coverage of existing cybersecurity controls.

These aren’t hypothetical vulnerabilities. They’re already being exploited.


Seven AI Risk Zones You Must Understand

Drawing from the risk categories in NIST AI RMF and ISO 42001, here are seven areas where most organizations are currently exposed — often without realizing it.

These are not academic concerns. They’re practical risks, emerging rapidly across industries:

1. False Confidence from Confabulation

AI systems are known to “hallucinate” — generating entirely fabricated but plausible answers. In high-trust environments like finance, healthcare, or law, this can lead to reputational damage or compliance failures. The danger lies in false confidence — the model sounds right, even when it’s dead wrong.

2. Harmful Bias and Decision Homogenization

When trained on biased or unrepresentative data, AI systems don’t just mirror existing inequalities — they reinforce and accelerate them. Worse, when used widely, AI begins to shape decisions across the board, often pushing toward homogenized outcomes that diminish diversity of thought and fairness.

3. Gen-AI Threats to Integrity and Trust

This is one of the most urgent and misunderstood categories. Deepfakes, prompt injections, and scalable misinformation campaigns are not just theoretical. They are already being used to impersonate executives, manipulate customer interactions, and undermine the credibility of entire digital ecosystems.

4. Privacy and IP Exposure

Many organizations feed sensitive internal data into third-party models or use AI tools without clear boundaries. This can lead to privacy violations or intellectual property leakage — sometimes through training data, sometimes through prompt history, and sometimes via outputs themselves.

5. Insecure AI Supply Chains

AI systems today are rarely built from scratch. They are assembled — using open-source models, public datasets, third-party libraries, APIs, and cloud tools. Each of these layers introduces potential vulnerabilities. A single compromised dependency can put the entire system at risk.

6. Cultural Misalignment and Stakeholder Distrust

You can have the best model in the world, but if your employees don’t trust it, or your customers feel alienated by it, adoption fails. AI governance isn’t just technical — it’s human. Without transparency, fairness, and cultural fit, AI will face resistance.

7. Overtrust in AI Assistants

AI copilots like ChatGPT, Microsoft Copilot, and similar tools are now embedded in daily workflows. But they are often treated as “safe by default.” Without strong guardrails, these assistants can leak sensitive information, respond to adversarial prompts, or provide misleading advice — all under the illusion of reliability.

At Runes of Risk, I refer to Runes as practical, repeatable principles that cybersecurity leaders can use to anchor their decision-making.

They’re not tools. They’re not abstract theory. They’re the hard-won lessons that transform frameworks into operational action.

In the second half of this article, let’s explore six such 'Runes' — each rooted in the best of NIST AI RMF and ISO 42001, and crafted for leaders who want to stay ahead of AI risk, not react to it after the damage is done.


Six Runes to Make AI Resilient — Not Just Compliant

Rune 1: Govern AI Risk Proactively

Most AI failures aren’t technical — they’re governance failures. That’s why the very first step must be to build clear, accountable structures for AI governance.

This means forming a cross-functional AI Risk Committee — involving legal, risk, security, and business leadership. Together, they define acceptable use, ethical guidelines, escalation paths, and alignment with organizational values.

ISO 42001 emphasizes this explicitly: AI must reflect the organization’s culture, not dictate it.


Rune 2: Map AI Use Cases Before You Secure Them

You can’t protect what you haven’t mapped.

Start by inventorying all AI systems in use — both visible and shadow deployments. For each, ask:

  • What does this AI system do?
  • Who does it impact?
  • What data does it touch?
  • How sensitive is the output?

Then classify each system by business criticality and risk exposure. Only with this visibility can you apply proportionate safeguards.

This directly aligns with the Map function in NIST AI RMF.


Rune 3: Monitor AI Behavior Continuously

AI doesn’t stay static — and neither should your oversight.

Risks like model drift, bias reintroduction, and output degradation often emerge over time. Set up real-time monitoring to detect unusual patterns — from prompt misuse to performance anomalies.

ISO 42001 calls this lifecycle validation. In practice, it means you don’t just validate before go-live — you validate for the life of the model.


Rune 4: Manage Risks with Security-by-Design

Waiting for an audit or breach to reveal AI weaknesses is a strategy that fails.

AI-specific threat modeling is essential. Identify how inputs can be manipulated, models subverted, or APIs abused. Then embed security from design to deployment:

  • Input validation
  • Access controls
  • Component verification
  • API usage restrictions

Security-by-design must be built into every stage of the AI pipeline.


Rune 5: Stay Ahead of Regulations — and Reputation

Regulations like the EU AI Act and India’s DPDPA are fast evolving — and so are expectations from customers and partners.

Be proactive. Track relevant changes. Maintain documentation of AI logic, decision criteria, and usage policies. Ensure transparency in how AI outputs are used.

Good governance is no longer just a compliance checkbox. It’s a competitive differentiator.


Rune 6: Simulate AI-Specific Failure Scenarios

You likely run ransomware drills. But do you simulate what happens if:

  • Your CEO is deepfaked in a video?
  • An AI assistant leaks sensitive customer data?
  • A hallucinated output causes reputational damage?

Simulate AI-centric incidents. Involve legal, PR, compliance, and executives — because AI failure is no longer just a technical issue. It’s a board-level concern.

Frameworks like NIST AI RMF and ISO 42001 give us the structure. But it’s these six Runes that turn structure into action.
